In-house maintenance team vs outsourcing it — how do you decide for a building or portfolio?
For a building/portfolio I'm weighing an in-house maintenance team against outsourcing to a contractor.

In-house makes sense when you have enough consistent, everyday work to keep skilled people genuinely busy (a large building or portfolio), when you want maximum control and instant response, and when deep familiarity with your specific systems pays off. Outsourcing makes sense when the workload is variable or not enough to justify full-time specialists, when you want to convert fixed staffing cost into a flexible contract, and when you need breadth of trades/specialist skills (chiller, refrigeration, high-voltage) that you can't keep in-house economically. Most sizeable operations end up HYBRID: a lean in-house team for day-to-day and rapid response, plus outsourced specialists/AMCs for the technical and peak work.
The real trade-offs: - Cost structure: in-house = fixed cost (salaries, training, tools, cover for leave/sickness) that only pays off if utilisation is high; outsourced = variable/contract cost you can scale to need. - Control & response: in-house gives direct control and instant response and staff who know your quirks; outsourced response depends on the SLA you negotiate. - Expertise breadth: one in-house team can't be expert in every trade — specialists (chiller/HVAC, refrigeration, electrical) are often better sourced; a contractor brings breadth on tap. - Coverage: 24/7 and holiday/sickness cover is easier (and cheaper) to guarantee via a contract than to staff in-house. - Scalability: outsourcing flexes with a growing/shrinking portfolio; in-house headcount is stickier.
When each wins: - In-house: large, steady workload; control and speed are paramount; systems benefit from dedicated familiarity. - Outsourced: variable or sub-scale workload; need specialist breadth; want flexible cost and guaranteed coverage. - Hybrid (most common): in-house for day-to-day + first response, outsourced AMCs/specialists for the technical, high-value and peak/critical work (e.g. the chiller plant).
How to decide: - Map your workload (volume + criticality). Enough steady work for skilled people? Lean in-house. Spiky or specialist-heavy? Lean outsourced. Usually it's both. - Don't keep rare specialist skills in-house if you can't utilise them — that's exactly where an outsourced specialist for the critical plant beats an underused hire.
Common mistake: going fully in-house for control and then paying skilled people to be underutilised (or out of their depth on specialist kit), or fully outsourcing and losing responsiveness on the daily stuff. Match the structure to workload + criticality; hybrid usually wins at scale. Operators — where did you land, and why?
Hybrid is where most sizeable portfolios end up, and for good reason: a small in-house team handles the constant day-to-day and gives you instant response, while the specialist and peak work (chiller, refrigeration, anything needing certified skills or expensive kit) goes to contractors who can actually resource it. Going fully in-house only works if you've got the volume to keep good people busy AND can cover the specialisms, which most can't. Fully outsourced can feel remote on the small daily stuff. Map the workload honestly and the structure picks itself.
From a smaller operator's view: full in-house never made sense for us — not enough steady work to justify skilled staff, and we'd never keep chiller/refrigeration expertise busy. So we outsource, with tight SLAs for response. If I were running a large single building with constant work I'd probably want a lean in-house crew for speed and outsource the specialist plant. The trap is emotional ("I want my own team for control") without the workload to justify it — you end up paying people to wait. Let the volume and the criticality decide, not the instinct.
